Challenge
The newsletter program lacked consistency and a clear identity. Sends were irregular, subject lines were not compelling, and the newsletters themselves were not engaging enough to build a strong reader habit.
The immediate business objective was to improve open rate and engagement enough to make the newsletter more valuable as a monetizable product.
My Role
I owned the newsletter strategy, platform evaluation and selection, testing approach, and overall optimization plan.
I worked with design on a new newsletter template, coordinated with sales on monetization opportunities, and partnered with editorial to create SOPs for building and sending newsletters consistently.
Inconsistent + forgettable
Irregular sends, weak subject lines, limited engagement, and little monetization value.
Repeatable audience product
New voice, layout, subject-line framework, promotion, testing cadence, and sales packaging.
Optimization Strategy
- A substantially different subject-line framework
- Stronger newsletter introductions
- A revised content mix
- Changes to the order and placement of content
- Improved newsletter flow intended to increase scroll depth
- More on-site signup promotion
- More social promotion
- Newsletter-specific content
- Ongoing list curation
Testing & Decision-Making
Subject lines were the primary focus of A/B testing.
For the weekly newsletter, one send retained the existing approach while another used the new subject-line and newsletter format. We continued the comparison for approximately one month, gathered the performance data, compared the results, and used that evidence to determine the new path forward.
The testing period showed a clear improvement, and the winning format became the standard operating model.
Audience Growth
Subscriber growth came from a combination of stronger newsletter promotion and a more differentiated product.
We increased on-site and social promotion, created newsletter-specific content, and worked with sales to secure support from brands that promoted the newsletter through their own channels.
Monetization
The primary monetization model came through sales rather than standard newsletter advertising. Sales teams could package sponsored newsletters and brand-specific newsletter opportunities, and newsletter audience data supported additional first-party data offerings.
As audience size and engagement increased, the newsletter became more attractive within sales packages and generated greater demand from specific brands.
Risk Management
A key constraint was avoiding over-commercialization. As sales demand grew, there was a risk that too many promoted or sponsored sends would create reader fatigue and weaken the engagement gains that made the newsletter valuable in the first place.
The program therefore had to balance monetization opportunities with maintaining a newsletter readers actually wanted to open.
Results
Lasting Impact
Once the program reached the engagement, growth, and commercial performance we wanted, the winning model became the standard.
The redesigned template, newsletter voice, subject-line framework, content flow, editorial SOPs, and overall build were retained as a repeatable operating system.
